In this edition with Yakup Sezer, Founder & CEO of Pionr, we explore the strategy behind Pionr’s model, the role of Mark within its product architecture, and how the relationship between SMEs, banks, and fintechs is set to evolve over the next three to five years.
Pionr is currently scaling multiple fintech ventures under one roof. What is the core strategy behind this model?
For us, fintech has never been merely about building an elegant interface or solving a narrow, vertical use case. It emerged from the need to address the deeply rooted financial challenges of the real economy with fundamental, end-to-end solutions. We did not build Pionr as a conventional “technology company” or as a structure managed from a distance. We position ourselves as a fintech powerhouse that is directly involved in running and managing operations on the ground.
This is where our fundamental differentiation begins. Capital and operations are two entirely different disciplines. Traditional investment structures bring capital and strategic depth; Pionr, on the other hand, takes direct ownership of the operational burden. At Pionr, there is one table. We are an operating organization that gets directly involved, takes responsibility, and works at the heart of the business.
One of the biggest challenges in the market is the combination of financial fragmentation, the single-product trap, and the inability to achieve sustainable profitability. There are many companies in the ecosystem today with strong ideas or valuable licenses that struggle to scale because of regulatory pressure, technological complexity, or operational inefficiencies. What the market fundamentally needs is an operating intelligence capable of bringing these fragmented structures together and converting complexity into efficiency.
We address this challenge through three core capabilities that are rare even on a global scale:
- Regulatory expertise: The ability to manage complex licensing and compliance processes end to end, including demanding regulatory frameworks such as those of the BDDK and the FCA.
- Technology operations: The capability to keep products continuously available at scale through robust, microservices-based architectures.
- Financial restructuring capability: The ability to rapidly transform inefficient businesses and place them on a profitable, high-momentum growth trajectory.
We connect scalable yet focused products into an integrated ecosystem built around licensing and regulatory compliance. We see omnichannel experience, regulatory alignment, and real-time capabilities as three fundamental prerequisites for growth.
Our strategy is very clear: We bring high-potential B2B ventures that have reached a bottleneck in their growth journey into the Pionr ecosystem, then redesign and scale them using our technology, regulatory capabilities, and go-to-market expertise—ultimately transforming them into the financial backbone of commerce.
Our flagship business, Tahsildar, is the clearest proof of this model. We acquired Tahsildar as a relatively straightforward software product and, through Pionr’s operational capabilities, rapidly transformed it into a large-scale B2B payment and collection orchestration platform processing more than TRY 60 billion annually.
Today, more than 180,000 SMEs and over 1,100 corporate customers transact within the Pionr ecosystem through integrations with more than 50 financial institutions. Going forward, we are transforming Tahsildar from a payment platform into an AI-powered, end-to-end financial decision infrastructure, incorporating capabilities such as company scoring, fraud detection, and anomaly detection.
At Pionr, we are expanding the ecosystem by diversifying our product family around different market needs:
- Mark: A practical gateway into the ecosystem for businesses that do not want to incur fixed costs such as licensing fees and want to start accepting payments quickly and easily through a single virtual POS infrastructure.
- Teda: Our solution for the institutional side of the market, digitizing supply chain finance by bringing buyers, suppliers, and financiers together on a single platform and accelerating commercial flows.
Our objective is not to develop isolated features and launch them into the market one by one. We combine licensing, security, bank integrations, and AI layers to operate a connected, closed-loop, scalable financial ecosystem in which the individual components communicate with one another.
Despite the breadth of this structure, our focus remains highly disciplined: We do not enter consumer business models, nor do we move outside the B2B commercial payments and financing domain.
While maintaining our leadership position in commercial payments in Türkiye, our ambition is to take this system-builder model global by entering European and Middle Eastern markets through the compliance and localization frameworks we have developed.
How is Mark Pay positioned within Pionr’s existing portfolio of products and investments?
Our starting point in building the Pionr ecosystem is simple: Every participant in commerce operates at a different scale and has a different rhythm and set of needs.
With Tahsildar, we operate at the enterprise orchestration layer, managing large-scale B2B networks, dealer ecosystems, and complex ERP integrations. With Teda, we digitize supply chain finance by bringing buyers, sellers, and financiers together on the same platform.
Mark, meanwhile, is positioned as the most agile, fastest, and most frictionless entry point into this ecosystem.
There is an enormous population of SMEs and micro-businesses in the market. These businesses neither have the time nor the budget to deal with complex software implementations, high licensing costs, or bureaucratic integration barriers. Their need is straightforward:
“I want to start accepting payments quickly, securely, and at the lowest possible cost.”
Mark is designed precisely around that need.
It is our highly practical solution that enables small businesses and entrepreneurs to start accepting payments instantly through a single virtual POS infrastructure, without the burden of fixed costs or complex bureaucracy.
From Pionr’s perspective, Mark is a strategic top-of-funnel engine that allows us to reach a broad base of businesses.
A company can begin its commercial journey with Mark in the simplest possible way—starting to collect payments and bringing discipline to its cash flow. As the business grows, builds a dealer network, adopts an ERP system, or develops more sophisticated financing needs, it can transition seamlessly to the Tahsildar or Teda layers through Pionr’s financial infrastructure, without having to leave the ecosystem or replace its underlying systems.
The boundary between the products is also very clear: Mark serves the business as long as the need is limited to a single virtual POS. Once a dealer network, ERP integration, or more complex payment orchestration becomes necessary, Tahsildar takes over.
Mark is therefore not merely a payment acceptance tool. It is the lightest, easiest, and at the same time one of the most powerful connection points for bringing businesses into Pionr’s trusted ecosystem from the very beginning of their journey.
Over the next three to five years, how do you expect an SME’s relationship with banks, payment institutions, and fintech companies to differ from today?
Over the next three to five years, the relationship between SMEs and the financial ecosystem will undergo a fundamental transformation.
Today, one of the biggest challenges businesses face is digital fragmentation. In the 2010s, the problem was paper invoices and physical cheques. Today, the problem is ten different banking interfaces, a separate payment institution portal, an accounting system that does not communicate with any of them, and a fragmented collection of APIs.
In the coming years, this digital chaos will begin to disappear.
We expect three major shifts to fundamentally reshape the relationship between SMEs and financial institutions:
Finance Will Become Embedded Where Business Actually Happens
SMEs will no longer need to visit a bank branch to obtain financing or log into a separate fintech portal to accept payments. Financial services will become embedded directly into the ERP systems, e-commerce platforms, invoicing software, and other tools businesses already use every day.
Software platforms will increasingly become the primary distribution channel for financial services.
At Tahsildar, we are already enabling this through integrations with institutions such as Fibabanka, İş Bankası, and VakıfBank. While a customer is on the payment screen, they can access commercial financing with a single click and complete the payment immediately.
One of the clearest examples is the Digital Credit model we launched with Fibabanka. Through this structure, designed around the producer’s own cash flow dynamics, more than TRY 1 billion in agricultural and commercial loans have already been originated.
Three years from now, experiences like this will no longer be a differentiator. They will be a basic standard of commerce.
Standalone Products Will Give Way to Orchestrators
The era of single-purpose products—solutions that only issue invoices or only provide POS functionality—is coming to an end.
Instead, SMEs will manage the full range of financial participants behind their businesses—banks, payment institutions, and other licensed entities—through a single intelligent orchestration layer.
Banks and fintech companies will increasingly stop being positioned purely as competitors. The winning model will be a strategic partnership in which the bank provides the robust financial infrastructure in the background, while the orchestrator fintech transforms that infrastructure into a seamless experience at the front end.
Not Full Autonomy, but “Controlled Trust”
Artificial intelligence will move to the very center of B2B finance. However, this will not mean uncontrolled autonomy.
SMEs will not simply hand over their money to an unsupervised bot.
What will emerge instead is what we call Progressive Autonomy: intelligent systems operating within clearly defined rules, strong governance frameworks, and comprehensive audit trails.
Capabilities such as intelligent POS routing, real-time risk scoring, and automated reconciliation will increasingly place financial decision-making on autopilot—while keeping control, transparency, and accountability firmly in place.
In short, over the next three to five years, the winners will not be the companies with the largest number of products. They will be the ones capable of bringing banking infrastructure, regulation, and artificial intelligence together within a single trusted flow.
That is precisely what we are building Pionr to do.

Pionr bugün farklı fintech girişimlerini aynı çatı altında büyütüyor. Bu yapının arkasındaki temel strateji nedir?
Fintech bizim için şık bir arayüz ve dikey bir çözümden ibaret olmadı. Reel sektörün kronikleşmiş finansal sorunlarına kökten ve bütünsel çözümler üretme ihtiyacından doğdu. Klasik bir “teknoloji şirketi” veya uzaktan yönlendirilen bir yapı olarak kurmadık. Kendimizi, operasyonu sahada yürüten ve yöneten bir “fintech güç merkezi” olarak konumluyoruz.
Sektördeki temel farkımız burada başlıyor. Sermaye ile operasyon birbirinden farklı iki kastır. Klasik yatırım yapıları sermayeyi ve stratejik derinliği getirirken, Pionr sahadaki operasyonel yükü doğrudan üstlenir. Bizde masa tek. Elini taşın altına koyan ve işin mutfağına giren operasyonel bir yapıyız.
Pazardaki en büyük problem; Şirketlerin boğulduğu “finansal dağınıklık”, “tekil ürün tuzağı” ve kârlılık yakalayamama sorunu. Bugün ekosistemde harika bir fikri veya lisansı olan ama regülasyon baskısı, teknoloji karmaşası ya da operasyonel verimsizlik nedeniyle ölçeklenemeyen birçok yapı var. Pazarın temel ihtiyacı, bu dağınık yapıları toparlayıp verimliliğe dönüştürecek operasyonel bir akıl.
Bu problemi, küresel düzeyde de nadir bulunan üç temel yetkinliğimizle çözüyoruz:
- Regülasyon uzmanlığı: Lisans süreçleri, BDDK, FCA gibi zorlu uyum süreçlerini uçtan uca yönetebilme kabiliyeti.
- Teknoloji operasyonu: Ürünü kesintisiz, mikro servis mimarisiyle ve yüksek ölçekte ayakta tutma gücü.
- Finansal yeniden yapılandırma kapasitesi: Verimsiz çalışan yapıyı hızla dönüştürüp kârlı ve ivmeli bir büyüme patikasına sokabilme yeteneği.
Ölçekli ancak odaklı ürünleri, lisans ve regülasyon uyumu çerçevesinde bütünsel bir ekosisteme bağlıyoruz. Çok kanallı deneyimi, regülasyon uyumunu ve gerçek zamanlılığı da büyümenin üç temel şartı olarak görüyoruz. Stratejimiz son derece net: B2B evreninde yüksek potansiyeli olan ancak büyüme aşamasında tıkanan girişimleri bünyemize katıyor; teknolojimiz, regülasyon gücümüz ve pazarlama kaslarımızla o şirketi baştan kurgulayarak ticaretin “finansal omurgasına” dönüştürüyoruz.
Amiral gemimiz Tahsildar, bunun en somut kanıtı. Sade bir yazılım ürünü olarak devraldığımız Tahsildar’ı, Pionr’ın operasyonel gücüyle kısa sürede yıllık işlem hacmi 60 milyar TL’yi aşan büyük ölçekli bir B2B ödeme ve tahsilat orkestrasyonuna dönüştürdük. Bugün Pionr ekosisteminde 180 binin üzerinde KOBİ ve 1100’ü aşkın kurumsal müşteri, 50’den fazla finans kuruluşu entegrasyonu üzerinden işlem görüyor. Önümüzdeki dönemde Tahsildar’ı yalnızca bir ödeme platformu değil; şirket skorlama, sahtekarlık (fraud) tespiti ve anomali yakalama gibi modüllerle yapay zekâ destekli, uçtan uca bir “finansal karar altyapısı” haline getiriyoruz.
Pionr tarafında ürün ailemizi pazarın farklı ihtiyaçlarına göre çeşitlendirerek ekosistemi büyütüyoruz:
- Mark: Lisans ücreti gibi sabit maliyetlere girmek istemeyen, tek bir sanal POS ile hızlı ve pratik şekilde ödeme almak isteyen işletmeler için ekosisteme girişin pratik yolu.
- Teda: Oyunun kurumsal tarafında tedarik zinciri finansmanını dijitalleştiren; alıcı, tedarikçi ve finansörü aynı platformda buluşturarak ticareti hızlandıran çözümümüz.
Amacımız tek tek özellik geliştirip pazara sunmak değil. Lisans, güvenlik, banka entegrasyonları ve yapay zekâ katmanlarını bir araya getirerek birbiriyle konuşan, kapalı devre çalışan ve ölçeklenen bir finansal ekosistem işletiyoruz. Bu geniş kapsam içinde odağımızı net tutuyoruz: Bireysel iş modellerine girmiyor, B2B ticari ödeme ve finansman ekseninin dışına çıkmıyoruz. Türkiye’de ticari ödemelerdeki liderliğimizi sürdürürken; geliştirdiğimiz uyumluluk ve yerelleştirme setleriyle Avrupa ve Orta Doğu pazarlarına açılarak bu “sistem kurucu” modelimizi globale taşımayı hedefliyoruz.
Mark Pay, Pionr’ın mevcut ürün ve yatırımları içerisinde nasıl konumlanıyor?
Pionr ekosistemini inşa ederken çıkış noktamız basit: Ticaretin her ölçeğindeki oyuncunun ihtiyacı ve ritmi farklıdır. Tahsildar ile oyunun devasa B2B ağlarını, bayi kanallarını ve karmaşık ERP entegrasyonlarını yöneten “kurumsal orkestratör” tarafındayız. Teda ile tedarik zinciri finansmanını dijitalleştirip alıcı, satıcı ve finansörü aynı masada buluşturuyoruz.
Mark, bu ekosistemin en çevik, en hızlı ve sürtünmesiz giriş kapısı olarak konumlanıyor.
Pazarda devasa bir KOBİ ve mikro işletme kitlesi var. Bu işletmelerin karmaşık yazılım süreçlerine, yüksek lisans maliyetlerine veya bürokratik entegrasyon bariyerlerine ayıracak zamanı ve bütçesi yok. Temel ihtiyaçları net: “Ben hızlıca, güvenle ve en uygun maliyetle ödememi almak istiyorum.”
Mark, tam olarak bu ihtiyacın karşılığı. Küçük işletmeleri ve girişimcileri sabitleşmiş maliyet yükünden ve bürokrasi çarklarından kurtaran, tek bir sanal POS altyapısıyla anında ödeme almalarını sağlayan ultra pratik çözümümüz.
Mark, Pionr ekosistemi için stratejik bir “top-of-funnel” (geniş kitleye ulaşma) aracıdır. Bir işletme ticaret yolculuğuna Mark ile en zahmetsiz şekilde başlar; ödemesini almaya, nakit akışını disipline etmeye adım atar. Önümüzdeki 3–5 yılda bir KOBİ’nin banka, ödeme kuruluşu ve fintechlerle ilişkisi sizce bugünden nasıl farklı olacak?
Önümüzdeki 3-5 yılda KOBİ’lerin finans dünyasıyla ilişkisi radikal bir dönüşüm geçirecek. Bugün işletmelerin yaşadığı en büyük sorun “dijital parçalanmışlık”. 2010’larda sorun kağıt faturalar ve fiziksel çeklerdi. Bugünün sorunu 10 farklı banka ekranı, ayrı bir ödeme kuruluşu paneli, birbiriyle konuşmayan bir muhasebe yazılımı ve darmadağın API’ler.
Önümüzdeki dönemde bu “dijital kaos” tamamen sona erecek. KOBİ’lerin finansal kurumlarla ilişkisini değiştirecek 3 ana kırılma göreceğiz:
- Finans, İşin Yapıldığı Yere Gömülecek (Embedded Finance): KOBİ artık kredi çekmek için banka şubesine gitmeyecek ya da ödeme almak için ayrı bir fintech portalına giriş yapmayacak. Finansal hizmetler, KOBİ’nin gün içinde kullandığı ERP’nin, e-ticaret panelinin veya fatura yazılımının tam içine gömülecek. Yazılımlar, finansın ana dağıtım kanalı haline gelecek. Bugün Tahsildar’da Fibabanka, İş Bankası veya VakıfBank entegrasyonlarıyla tam olarak bunu yapıyoruz: Müşteri ödeme ekranındayken tek tıkla ticari kredisini kullanıyor, peşin ödemesini yapıyor. Bunun en somut örneği, Fibabanka ile hayata geçirdiğimiz “Dijital Kredi” modeli oldu: Üreticinin kendi nakit akışına göre kurgulanan bu yapı üzerinden 1 Milyar TL’nin üzerinde tarım ve ticari kredi kullandırıldı. Üç yıl sonra bu durum bir ayrıcalık değil, ticaretin temel standardı olacak.
- Tekil Ürünler Bitecek, “Orkestratörler” Kazanacak: Sadece tek bir dikeyde fatura kesen veya sadece POS sunan “tekil ürün” dönemi sona eriyor. KOBİ’ler tüm bu finansal aktörleri (bankalar, ödeme kuruluşları, lisanslı yapılar) arkada tek bir akıllı orkestrasyon katmanıyla yönetecek. Bankalar ile fintech’ler rakip olarak değil; arkadaki güçlü finansal altyapıyı sağlayan banka ile önde bu süreci pürüzsüz bir deneyime dönüştüren orkestratör fintech’in stratejik ortaklığı şeklinde çalışacak.
- Otonomi Değil, “Kontrollü Güven” Öne Çıkacak: Yapay zekâ B2B finansın göbeğine oturacak ancak bu “başıboş bir otonomi” olmayacak. KOBİ’ler paralarını denetimsiz bir bota teslim etmeyecek. “Progressive Autonomy” dediğimiz; kuralları, denetim izleri ve yönetişimi sıkı bir şekilde belirlenmiş akıllı sistemler devreye girecek. Akıllı POS yönlendirme, anlık risk skorlama ve otomatik mutabakatlar KOBİ’nin finansal kararlarını otopilota alacak.
Kısacası önümüzdeki 3–5 yılda kazanan, en fazla ürüne sahip olan değil; bankayı, regülasyonu ve yapay zekâyı tek bir güvenilir akışta birleştirebilen olacak. Pionr’ı tam olarak bunun için kuruyoruz.
